Who is creating the problem?

In a time of drastic change, people are always asking a lot of questions, and I don’t have exact answers, most of them don’t.

Let time prove it for you

Hello Chi,

Seeing that you have answered a lot of questions, I would like to ask you more about the development of the company and the management of the company’s employees.
I am personally engaged in business consulting and management training. The operation of a company involves multiple sectors, and I am only responsible for technical answers.

However, I have often heard feedback from my clients recently that the enthusiasm of the employees is very poor. The recruited employees are very lazy. They don’t listen to the boss and leave after work. Not worth the money.

According to my own understanding of my client boss, one is a middle-aged entrepreneur, doing foreign trade e-commerce, and his thinking cannot keep up. Second, he is reluctant to spend money, and often thinks about replacing employees and reducing the wages of employees. Used in flower advertisements, etc.
In addition to this client, many of my other client bosses (my clients are local enterprises in Zhejiang, Hangzhou, Jinhua, Shaoxing, etc.) also have confusion about employee management. I often see that the most frequently asked question in their group is how to improve employees. Positivity, self-drive.

On this point, I especially want to hear Chi Da’s opinion. If it were you, what would you do and what methods would you take?

If an enterprise’s founding team and its employees always “calculate” the logic of each other, it is difficult to make a good enterprise and product. You think my salary is high and my working hours are short. I think you make me work overtime and don’t want to pay me, so why should I work?

As for how to improve the enthusiasm of employees, search on the Internet, there are no one hundred and eighty methods. Do those strategies work? It must work, corporate culture, sense of ceremony, employee care, office environment… but these are not as good as:

1. The enterprise is in the rising period of development, and the business is booming.

2. Consistency of corporate interests and employee interests. In the case of profits, the company is willing to give the profits to the employees, and the employees are naturally motivated.

These two points are more effective than those above. In addition, the quality and cognition of the personnel themselves are also very important. Going back to the question raised by the readers, the low requirements when recruiting are just creating trouble for themselves. It is too difficult to recruit a group of unmotivated and lazy users, and then try to change employee behavior through training, incentives, etc. It takes time, resources and energy. This is essentially creating a problem at the source and then trying to fix it. For startups, the best strategy in the early stage is to recruit A+ players. Such people are self-driven, passionate and curious, and willing to do things and make things happen. Working with A+ players is more about doing things than managing people.

There is one in the Netflix Culture Handbook , which only recruits adults. Every ambitious entrepreneur wants his team to be great. Building great teams is all about recruiting adults, adults who are eager to take on challenges, and then communicating to them clearly and consistently what the challenges are.

I recommend you to read this book.

Talking here, we can extend it. When encountering a problem, ask a question, how did this problem come about. We should solve the problem, or solve the root cause of the problem.

When I was a geek in the early days, many users reported a bug. After the article content or list was loaded, there was a chrysanthemum in the center of the interface. It did not appear every time, and the probability of recurrence under the weak network was relatively high. I have talked to the product and technical teams several times about this issue, because the priority is not high and it is delayed. However, I think this is something that affects quality and professionalism. This kind of disturbing user experience cannot be solved, which means that we are really not professional enough.

Finally, before a certain version upgrade, I told the R&D team that if this problem is not solved, we will not go online.

Later, we solved the chrysanthemum itself 🙂

The previous plan was perfect. After all the interface elements were loaded, the animation was killed through the callback message, so that the user experience could be closed. However, due to some framework level (bug) reasons and weak network environment, this message is easy to lose. The user obviously sees that all the elements are loaded, and the chrysanthemum is still turning hard without complaint. Do you think the user will be angry? In fact, there is no need to wait for all elements to be loaded before calling back. How anxious are users now? We can design it to kill the chrysanthemum as soon as we get the data and start loading. Under normal circumstances, the first screen has been completely displayed at this time. In the case of an extremely weak network, it will disappear in four or five seconds. The world is clean, we get rid of the chrysanthemum.

It is not that chrysanthemum is preferred among flowers, this flower has no more flowers when it blooms.

In fact, the same is true in the process of starting a business. Think about how many problems are we created by ourselves? External cooperation, awards show, perfect algorithms that can’t be made… Are these self-improvements, or are they really helping your product and business development?

Zhou Hang designed a perfect model when he founded Yidao. The driver picks up an order in the morning when he goes out, and matches a return order in the evening. The empty driving distance between each order is zero, and there are 15 orders per day. So they invested a lot of manpower to develop such a perfect algorithm. After a year and a half, they couldn’t do it at all. At that time, there were actually thousands of cars, so it would be good to change the driver to grab the order.

Entrepreneurs don’t like people idling, so they will subconsciously create problems, many of which are pseudo-problems, which will increase the unnecessary workload. Zhou Hang said that he is extremely busy, and the company is also very busy. It seems that they are prosperous, and they are solving problems. In fact, these problems are all created by themselves.

A bit farther this time.

Everyone should think about it, are you creating a problem or solving it?

Welcome to my knowledge planet and ask me questions. Since I fixed this thing, my writing creativity has been surging. Of course, it may also be caused by entrepreneurship.
